Find the problem

The same semi-finished products or purchased parts are also placed in many places, which brings trouble to the receipt, distribution, storage and storage, and directly affects the storage of materials and the accuracy of data;

Second, there are many dull goods, which are the direct factors that affect the effective turnover of warehousing: many self-made semi-finished products and purchased parts are caused by various reasons, such as overproduction, cancellation of orders, modification and change of molds, and inability to find warehouses and workshops, etc., and the placement of these dull goods directly occupies limited resources such as warehousing sites, turnover boxes and shelves;

Third, the data is inaccurate. Through the drawing process, it is found that the data of some materials or semi-finished products in the warehouse are inaccurate, mainly in the self-made semi-finished products. There are many reasons, both internal and external, such as: semi-finished products in the warehouse have no quantitative packaging, semi-finished products in the warehouse have no receipt, the goods are scattered due to limited space, and the warehouse keeper is negligent in making accounts.

Fourth, the process is unreasonable, which is mainly manifested in the following aspects: the self-made semi-finished products are not put into storage according to the quantity received by the warehouse keeper, the receipt voucher is a blank list counted by the warehouse itself, the workshop picking is not taken away by itself, some materials or semi-finished products without warehouse management or quality control are also taken away by the workshop without authorization, the warehouse is regarded as a rework site (such as finished products), some materials are directly received without quality control confirmation, the book of the workshop picking list is not standardized, and there are some defects in the system account.

Fifth, the appraisal work is obviously lacking. At present, all the warehouse appraisal work is not done very well, which is directly related to the lack of finishing and rectification of the warehouse. Identifying and not doing it directly affects the receipt, delivery and inventory, and it is also empty talk to ensure that the accounts and cards are consistent;

6. Procedures for inventory utilization need to be established: firstly, the inventory in the system account should reflect the actual inventory and virtual inventory, that is, how much is in the order and how much is not in the order, and then a set of procedures for inventory utilization should be established: for materials or semi-finished products with or without single inventory, the production management or procurement will send the order number to the warehouse, and the warehouse will confirm the quantity and send a contact form to the quality control, and then make a handling opinion, and the warehouse will send the contact form to the production management or procurement.

Seventh, the workshop sometimes picks materials without a plan, rushing headlong into it, and there is no time limit. The workshop picking should be related accessories and materials needed to complete tomorrow at one time today;

The warehouse finishing work coincides with the cold winter, and it is all carried out at night. The temperature in the warehouse is very low. Warehouse employees are highly motivated in this work. All departments are united and work together in Qi Xin. Some employees persist in spite of frostbite, and their spirits are very good. The result of this work is not very satisfactory. Combined with their daily work, the summary is as follows:

First, the team picks goods frequently, and there are too many small orders for sporadic picking. The plan of the warehouse keeper is often disrupted, and every work at hand is not practical, and the elements of the team are urgent. While sending and receiving materials, in order to avoid the waiting of the pickers, they all put down their work at hand to deal with it. Most of them haven't finished this yet, and the next one will be called. The librarian has limited energy, and the busier he is, the higher the error rate will be. In addition, teams often come to the warehouse to find unnamed parts and only describe the appearance of the parts. The warehouse keeper will find the real goods by experience, and then inquire whether to bill. Some of the reasons are that the parts in the warehouse are incomplete, and some are leaked, which consumes a lot of time.

I hope that the material plan of the production department can be more accurate and the material preparation of the warehouse can be more detailed.

Second, there are many non-standard models in the company, and the non-standard inventory work is not very ideal. First, the inventory time is not fixed, the ordering time is urgent, and the inspection time of the warehouse is also very short. Borrowing standard parts must be based on inventory occupation, which is equivalent to preparing materials in advance, and time is tight. Most warehouse keepers stop their current work while sending and receiving materials, so as to make an inventory in time and make a purchase plan in time; More than 80% of non-standard names are standard parts, but the quantity has changed, and there are many details of the project, and it takes a long time to verify each item. Secondly, there are differences in the detailed specifications of electrical appliances and outsourcing. For example, the photoelectric switches HRTR-3B2.7-V and HRTR-3B2.7 are different from one product by one letter, and CPIE-E40DR-A-CH and CPIE-E40DR-A are the same product by two letters. The manufacturer's code upgrade or delivery note is different from samples, technical details and purchase orders, which is difficult for the warehouse keeper to identify.

Suggestion: the company should rectify the report items, establish an internal identification code (that is, a product must correspond to an ERP material code), unify the material codes of the company's technical department and purchasing department, and close the source before the order is executed. For example, the products of several suppliers, such as operating systems, are all in foreign languages, and their warehouse keepers do not have translation skills, but their work is very easy and the material judgment is accurate. The reason is that there is a * * * identification code, that is, the system material code, and the warehouse keeper only receives the code, which is easy to understand and not easy to make mistakes.

Third, in order to clarify the responsible person and thoroughly manage the special parts, the internal division of labor in the warehouse is outsourcing, outsourcing, electrical appliances and so on. As many as five people go to prepare materials for a material requisition, the handover of documents during work is not ideal, and everyone needs to participate in the inventory of the workshop. At the same time, each warehouse keeper has to take turns to be present, which takes up more manpower and time.

Plan to arrange special delivery, and the warehouse staff will check first. If there are any problems, they should check with the handler, and it is not necessary for the warehouse manager to be present. The production department issues the material preparation list in advance and the warehouse is responsible for issuing it, which saves the time for the team to collect and run, improves the accuracy through the second audit, and also allows the warehouse keeper to work with peace of mind and reduce the error rate.

Fourth, although everyone is very attentive to the warehouse arrangement, it takes too long because the previous work was not done well; The other two old employees have a long vacation, and the newcomers are not familiar with the preparation, so the work efficiency is relatively low. The planning ability and execution ability of this department are not good, and will be improved as soon as possible. All unqualified materials should be returned and placed in the temporary storage area, and the handling personnel must be informed to be responsible for handling in a short time.

3. The material receipt must be filled in correctly and completely, and the name of the supplier should be filled in the full name and consistent with the invoice unit.

4. After the materials are put into storage, they should be overturned in time.
